The lateral raise is the exercise where technique matters more than load, and where almost everyone loads too much. The side deltoid is a small muscle with a short lever, so anything heavy enough to swing is heavy enough to hand the work to the traps and the lower back.

Set the posture
Stand tall with a very slight forward lean, feet hip-width, abs braced. Fix that torso position — it should not move for the rest of the set.
Set the shoulders down
Pull the shoulder blades down away from the ears before the first rep and keep them there. This is what keeps the traps from taking over.
Start with a soft elbow
Bend the elbows slightly and hold that angle for the whole set. A fixed elbow keeps the movement at the shoulder rather than turning it into a partial press.
Lead with the elbows
Raise the arms out to the sides by driving the elbows up, keeping the hands slightly below elbow height. Think of pouring water from the dumbbells at the top.
Stop at shoulder height
Finish with the arms roughly parallel to the floor. Going higher hands the work to the traps and adds nothing for the side delt.
Lower slowly
Take two to three seconds to return, resisting the whole way. Stop just short of the thighs so the delt never fully unloads.

01Swinging the weight up
What it looks like
The knees dip and the torso rocks backward to launch each rep.
Why it happens
Dumbbells far heavier than the side deltoid can lift on its own.
The fix
Halve the load and keep the torso completely still. If you need momentum, you are not training the muscle you think you are. Seated lateral raises remove the option entirely.
02Shrugging into the traps
What it looks like
The shoulders rise toward the ears as the arms come up and you feel the set across the top of the neck.
Why it happens
Shoulder blades never set down, usually combined with too much weight.
The fix
Depress the shoulder blades before the first rep and think of pushing the dumbbells away from your body sideways rather than lifting them. Lighter dumbbells make this possible; heavy ones do not.
03Raising above shoulder height
What it looks like
The arms finish at head height or higher on every rep.
Why it happens
Believing more range means more stimulus.
The fix
Stop when the arms are parallel to the floor. Above that point the scapula rotates and the upper traps take over. The side delt has already done everything it can.
04Leading with the hands
What it looks like
The hands are higher than the elbows at the top and the wrists are the highest point of the arm.
Why it happens
Thinking about lifting the dumbbell rather than about moving the arm.
The fix
Lead with the elbows and keep the hands slightly lower than them. The dumbbell is along for the ride; the elbow is what you are raising.
05Dropping the weight on the way down
What it looks like
The arms fall back to the sides and the dumbbells bounce off the thighs.
Why it happens
Treating the lowering phase as dead time between reps.
The fix
Control the descent over two to three seconds and stop just short of the thighs. On an exercise this light, the eccentric is a large part of the total stimulus.
06Rotating the thumbs down hard
What it looks like
The thumbs are angled sharply toward the floor at the top, like pouring a full jug.
Why it happens
An old cue about hitting the side delt harder, taken further than intended.
The fix
A slight internal rotation is fine; an aggressive one compresses the tissue under the acromion at the exact height where it is most vulnerable. Keep the hand roughly neutral or barely tilted.
How to check your own form
Film from the front, upper body in frame
This is one of the few lifts where a front view is the right one: you need to compare both sides and see the shoulders rising or staying down.
Watch the traps, not the dumbbells
Ignore the weights on the replay and look only at whether the shoulders travel toward the ears. That single observation answers most lateral raise questions.
Check where each rep stops
Draw a mental horizontal line at shoulder height. Every rep that goes above it was finished by the traps.
Look for a still torso
Pick a point on your hip and watch whether it moves during the set. Any rocking means the load is too heavy for the movement.

How high should I raise the dumbbells?
